Safe means boring
A safe migration is a boring one. No dramatic cutover weekend, no 'we'll fix it live' — just a documented sequence where the old system keeps running until the new one has proven itself, screen by screen, report by report.
The principle: at no point should the business be dependent on unverified new software. Every module earns its place by matching the old system's output exactly.
Step 1 — Inventory and agree on scope
List every screen, report, export, and integration the Delphi app performs. Agree on what is in scope, what is being retired, and what the priority sequence is. This document is the contract of the migration.
Step 2 — Rebuild in parallel
The new React + Node.js + Tailwind modules are built while the Delphi system keeps running. Users don't wait, revenue doesn't pause, and there is always a working system — the old one.
Each rebuilt module is tested against the original: same inputs, same outputs, same business rules. Differences are bugs, not opinions.
Step 3 — Dual-run and reconcile
Once a module is rebuilt, both systems run that function at the same time. Totals, reports, and records are compared side by side. Only when they match for a sustained period does the module get 'released'.
This dual-run period is where data migration happens too: extract, transform, verify, and reconcile — never blind copy.
Step 4 — Cutover with a rollback plan
Cutover happens at a low-activity window, on a scheduled date, with a rollback plan ready. If anything goes wrong, the business falls back to the Delphi system — which has never stopped working.
After cutover, a support window keeps the old data and system available until everyone is confident, then decommission is scheduled.
