Why migrations go wrong
Most failed migrations aren't technical failures. They're planning failures: data mapped by hand, records with missing fields, duplicates nobody knew existed, and no way to prove the new system matches the old one. The safe sequence
- 1. Audit: inventory every source — databases, spreadsheets, exports, even paper. Note the formats, the gaps, and the duplicates.
- 2. Map: define exactly where every field goes in the new system. Every rule, every calculation, every edge case.
- 3. Migrate: move a copy — never the original — into the new system.
- 4. Verify: compare record counts, totals, and samples against the source. This step is where trust is built.
- 5. Run in parallel: keep both systems live while users work in the new one. Catch surprises while the old system still has your back.
- 6. Cut over: switch for good, archive the old system, and keep the verification reports as proof.
A migration is only finished when the numbers match — not when the new software is installed.
